AI automation cost in 2026 ranges from about $160 for a simple workflow built by an offshore partner to $150,000 or more for automating a whole department with a US agency. Based on published prices, a first project of a few workflows usually costs $1,000 to $15,000. Then they pay a monthly amount for tools, AI usage and upkeep.

This guide is for the person paying the bill. That's usually a founder, an operations head or a finance manager who wants an outside company to automate work their team does by hand. It shows what each type of project costs, how agencies charge, which monthly costs most quotes leave out, and how to work out whether it pays back.

Key takeaways

  • A study of 48 AI automation agencies found a median entry price of $1,000 for one workflow and $3,556 for a multi-workflow project[1].
  • US agencies quote far more. A single workflow costs $5,000 to $15,000, and a set of connected ones $15,000 to $50,000[2].
  • AI model usage is often the smallest monthly cost. In our worked example, 3,000 emails a month cost about $1 to $21 in model fees, while upkeep costs about $286.
  • Of the 8 specialist AI automation companies on UpBusiness, four put their typical project at $1,000 and three at $10,000.

How Much Does AI Automation Cost in 2026?

AI automation costs $1,000 to $15,000 for most first projects. One simple workflow starts at a few hundred dollars with an offshore partner. A multi-workflow project or an AI agent usually costs $3,500 to $50,000, depending on who builds it. Whole-department programs run $50,000 to $150,000 or more. On top of the build, expect monthly costs for tools, AI usage and maintenance.

The spread is wide because "AI automation" covers very different jobs. Moving form entries into a spreadsheet is automation. So is an AI agent that reads supplier invoices, checks them against purchase orders and flags mismatches. The second takes ten times the work.

Who builds it matters just as much. The same workflow can cost $500 from a small studio in India and $8,000 from a US agency. Both prices can be fair. They reflect different labour costs and different levels of support.

AI automation cost in 2026 by who builds it: one simple workflow costs $160 to $790 offshore, $1,000 median agency entry price, $5,000 to $15,000 at a US agency; AI agents $2,100 to $70,000

AI Automation Cost by Project Type

The table below puts three sets of published numbers side by side. The first column comes from pricing published by an Indian automation consultancy, which we covered in our guide to AI automation services in India. The middle column is the median entry price across 48 agencies worldwide. The last column shows typical US agency quotes.

Project typeOffshore partner (India)Agency entry price (median of 48)US agency typical
One simple workflow, 2 to 5 apps$160 to $790$1,000$5,000 to $15,000
Workflow with an AI step (reading, sorting, drafting)$790 to $2,100$1,000 and up$5,000 to $15,000
Several connected workflows$1,050 to $2,100 for 10 simple ones$3,556$15,000 to $50,000
AI agent with memory and document search$2,100 to $5,300 and up$3,558, ranging up to $15,683$25,000 to $70,000
Automating a whole function, such as financeQuoted case by caseQuoted case by case$50,000 to $150,000 and up

Sources: agency medians from Aumiqx's study of published prices[1], US ranges from Layer3 Labs[2] and AI agent ranges from Aalpha's 2026 pricing guide[3].

Two things stand out. First, the gap between offshore and US prices is often five to ten times. Second, published entry prices are low because many agencies compete for small first jobs. The final quote for your project will depend on the details in the next sections.

How AI Automation Agencies Charge

Most agencies use one of four pricing models. Many combine two, such as a fixed build fee plus a monthly retainer.

Fixed price per workflow or project

You pay one agreed price for an agreed result. This suits a clear, bounded job, such as sending new leads from a web form into your CRM with an AI summary. The agency carries the risk of overruns. Expect a safety margin in the price. Some agencies also charge for a discovery phase first. In the 48-agency study, 8 charged for discovery, with a median fee of $1,283, and several deducted it from the build[1].

Monthly retainer

You pay a set amount each month for new builds, changes and support. The same study found build retainers around $1,423 a month and maintenance-only plans around $286 a month. US agencies quote much higher retainers, from $3,000 to $20,000 a month. A retainer makes sense once you have several workflows running and keep adding more.

Hourly rate

You pay for the hours worked. Published agency rates had a median of $74 an hour, with midpoints from $37 to $250. In India, general automation agencies charge about $32 to $63 an hour. For comparison, the median ceiling rate for software developers on US government contracts is about $132 an hour[4].

Productised packages

Some agencies sell a ready-made automation, such as an AI inbox assistant, for a fixed monthly fee. It's quick to start. The catch is that you adapt your process to the package, not the other way round.

The Monthly Running Costs Most Quotes Leave Out

The build is a one-time cost. Running the automation is not. Ask every company to list these four costs separately in its quote.

1. The automation tool

Most workflows run on a platform such as Zapier, Make or n8n. Zapier's Professional plan starts at $19.99 a month and its Team plan at $69 a month[5]. n8n's cloud plans are priced by the number of workflow runs, with its Starter plan including 2,500 runs a month. n8n can also be self-hosted. You run it on your own server and pay for that server instead. Our guide to n8n automation services compares cloud and self-hosted costs in detail.

2. AI model usage

Every time a workflow asks an AI model to read, sort or write something, the model provider charges for it. Charges are counted in tokens. A token is a small piece of text, roughly three quarters of a word. Prices are quoted per million tokens.

Here's a worked example. Say an AI step reads 3,000 customer emails a month and drafts a reply to each. Each email uses about 2,000 tokens going in and 300 coming out. That's 6 million input tokens and 0.9 million output tokens a month.

ModelPrice in / out per million tokensMonthly cost for 3,000 emails
Claude Haiku 5.5 (fast, low cost)$0.10 / $0.50About $1
Claude Sonnet 5.5 (stronger reasoning)$2 / $10About $21

Prices are from Anthropic's published API rates[6]. Other providers charge in a similar range. For simple tasks like this, model fees are small. They grow fast with AI agents, though. An agent that uses 40,000 tokens per task and runs 5,000 tasks a month uses 200 million input tokens. On the Sonnet model, that's about $400 a month before output.

3. Maintenance

Automations break when the apps around them change. A field gets renamed, a login expires or an API gets updated. Budget for a maintenance plan. The median we found was $286 a month. Our India guide puts common upkeep retainers at $130 to $530 a month.

4. Other usage charges

Messaging adds up too. WhatsApp, SMS and email providers bill per message. Document reading tools often bill per page. If your workflow sends or reads at volume, ask for an estimate at your expected monthly numbers.

What Drives AI Automation Cost Up

Two projects that sound alike can differ in price by ten times. These six factors explain most of the gap.

  • Decision points. A straight line from A to B is cheap. Every "if this, then that" branch adds design and testing time.
  • Integrations. A modern app with a documented API is quick to connect. An old system with no API is not. Aalpha estimates that connecting a legacy ERP with no API can add $9,000 to $25,000 on its own.
  • Data quality. If the AI reads messy scans or inconsistent spreadsheets, someone has to clean the data or build checks around it.
  • Accuracy and human review. A tool that drafts replies for a person to approve is cheaper than one that sends payments without anyone checking.
  • Compliance. Personal, health or payment data means extra security, logging and sometimes data stored in a specific country.
  • Volume. Higher volume raises tool and AI usage costs, and makes error handling more important.
What drives AI automation cost up: decision points, integrations, data quality, accuracy and human review, compliance and volume

Worked Example: Year-One Cost of Automating Invoice Intake

Here's a typical first project. A distributor receives about 400 supplier invoices a month by email. The automation reads each PDF with AI, extracts the supplier, amount and due date, checks it against the purchase order and adds it to the accounting system. Mismatches go to a person.

Assume the build takes 60 hours, covering design, building, testing and handover. That's an estimate for a project of this size, not a quote. The rates are the ones covered above.

Cost lineOffshore partner ($45/hour)Agency median ($74/hour)US rate ($132/hour)
Build, 60 hours$2,700$4,440$7,920
Automation tool, 12 months at $69$828$828$828
AI usage, about $5 a month$60$60$60
Maintenance, 12 months at $286$3,432$3,432$3,432
Year-one total$7,020$8,760$12,240

Notice that running costs make up about 60% of the year-one total in the offshore column. A low build quote alone doesn't tell you much. Compare the full first-year cost, and ask what happens to the price in year two.

Is AI Automation Worth the Cost?

It's worth it when the hours saved cost more than the monthly running cost, and the build pays back within a year or so. You can check this with simple maths before you talk to anyone.

  1. Count the hours a month your team spends on the task.
  2. Multiply by the full hourly cost of the people doing it, including benefits and overheads.
  3. Subtract the monthly running cost. That's your monthly saving.
  4. Divide the build cost by the monthly saving. That's your payback period in months.

Back to the invoice example. Say the team spends 40 hours a month on invoices, at a full cost of $30 an hour. That's $1,200 a month. Take away running costs of about $360 a month, and the saving is about $840 a month. An offshore build of $2,700 pays back in just over 3 months. A US build of $7,920 takes about 9 months.

Automation is a poor fit when the task changes every week, happens only a few times a month, or needs judgement nobody has written down. Start with a task that is frequent, repetitive and easy to check.

For many buyers, a mix works well. A partner company builds the first workflows and documents them, and a person on your team handles small changes later. If you're hiring for AI agents rather than workflows, see our guide to AI agent development companies.

What UpBusiness Partner Data Shows

We looked at every approved partner company listed under AI automation on UpBusiness in November 2026. Fourteen companies appear on the page. We counted only the 8 that list AI automation as part of their own services, since a listing on its own doesn't prove a company does the work.

Typical project size of 8 AI automation specialists on UpBusiness in November 2026: four at $1,000, one at $2,500 and three at $10,000

Three patterns stand out. The market splits into two groups. Four companies typically work at about $1,000 a project, and three at about $10,000. Minimum projects start low, from $50 to $1,000. A small pilot is easy to arrange. And half of these specialists have 10 or fewer people, which suits a focused first project but may limit capacity for a large program.

These figures are self-reported project sizes, not quotes. They line up with the offshore column in the cost table above.

What a Good AI Automation Quote Includes

Two quotes with the same price can deliver very different things. A cheap quote often covers the happy path only. That's the version that works when every email, file and form arrives exactly as expected. Real work is messier.

A good quote names these items. If one is missing, ask about it before you compare prices.

  • Error handling and alerts. What happens when an app is down or the AI isn't sure? Someone should get a message, and nothing should fail silently.
  • A test run on real data. Many teams run the automation alongside the manual process for one or two weeks. You compare results before switching over.
  • Accounts in your name. The automation tool, AI provider keys and logins should belong to your company from day one.
  • Documentation. A short written guide to each workflow, so another company or your own staff can change it later.
  • A handover call. Someone on your team should see how it works and how to pause it.
  • Clear monthly costs. Tool, AI usage and maintenance, each as a separate line.

When Paying More Makes Sense

An offshore partner company is the better value for most first projects. Still, a higher price can be the right call in some cases. Pay more when the automation moves money, touches health or financial records, or must follow strict rules in your industry. Pay more, too, when it needs to connect several old systems or run for thousands of staff. In those cases, look for a company with past projects of the same type and size, and call one of those clients.

The location of the company matters less than its record. Ask each finalist for two automations it built at least six months ago that are still running today. That one question tells you more about maintenance quality than any price list.

How to Get an Accurate AI Automation Quote

Vague briefs get vague quotes. Before you contact anyone, write down the following:

  • The task, step by step, as your team does it today.
  • How often it happens each month and how long it takes.
  • Every app it touches, and whether each one has an API.
  • What counts as a mistake, and who should check the output.
  • Any personal or payment data involved.

Then ask each company for the same four numbers. You want the build cost, the tool cost, expected AI usage at your volume and the monthly maintenance price. Our AI RFP template gives you a ready structure, and our list of questions to ask an AI development company helps on the first call.

Watch for three red flags. The first is a quote with no monthly costs at all. The second is a company that wants the workflows to run on its own accounts instead of yours. The third is a promise of large savings before anyone has looked at your process.

Frequently Asked Questions

AI automation costs $1,000 to $15,000 for most first projects. One simple workflow starts at about $160 with an offshore partner, the median agency entry price is $1,000 per workflow, and US agencies quote $5,000 to $15,000. AI agents and multi-workflow projects cost $3,500 to $50,000 or more. Add monthly costs for tools, AI usage and maintenance on top.
A study of 48 AI automation agencies found build retainers around $1,423 a month and maintenance-only plans around $286 a month. US agencies quote much higher retainers, from $3,000 to $20,000 a month. Productised packages, such as a ready-made AI inbox assistant, usually sit between those two levels. Always ask what the monthly fee includes.
Published AI automation agency rates have a median of $74 an hour, with midpoints from $37 to $250. General automation agencies in India charge about $32 to $63 an hour. For comparison, the median ceiling rate for software developers on US government contracts is about $132 an hour, according to the GSA pricing tool.
For simple tasks, very little. A workflow that reads 3,000 emails a month and drafts replies uses about 6 million input and 0.9 million output tokens. That costs about $1 a month on Claude Haiku 5.5 and about $21 on Claude Sonnet 5.5, based on Anthropic's published prices. AI agents with long context can cost hundreds of dollars a month.
The four costs most quotes leave out are the automation tool plan, AI model usage, monthly maintenance and per-message or per-page charges. Zapier's Team plan alone costs $69 a month, and maintenance plans have a median of about $286 a month. In a typical invoice automation, these running costs make up about 60% of the year-one total.
It's worth it when the hours saved cost more than the running costs and the build pays back within about a year. For example, 40 hours a month of invoice work at $30 an hour costs $1,200. After about $360 in monthly running costs, the saving is $840, so a $2,700 build pays back in just over 3 months.
Quotes vary because of decision points, the number and age of integrations, data quality, accuracy requirements, compliance and volume. Connecting an old system with no API can add $9,000 to $25,000 by itself. Location matters too: the same workflow can cost five to ten times more from a US agency than from an offshore partner company.
Use Zapier or Make yourself for simple flows between common apps, starting at about $20 a month. Hire a partner company when the workflow has several decision points, an AI step, old systems or sensitive data. A partner also builds error alerts and documentation, so the automation keeps working when apps change or the person who set it up leaves.
A simple workflow connecting 2 to 5 apps usually takes a few days to a week. A workflow with an AI step takes 1 to 3 weeks, and a set of 10 or more simple workflows takes 2 to 3 weeks. AI agents with memory and document search take several weeks, and larger programs that automate a whole function take months.
UpBusiness lists 14 companies on its AI automation page, and 8 of them name AI automation in their own services. Their typical projects range from $1,000 to $10,000, with minimums from $50, and TrustScores from 70.33 to 76.67.
